The biggest twist isn’t who spotted the crisis
Reality competitions thrive on pressure: the contestants face the same challenge, but only some turn a good read of the room into a winning move. Firmulate takes that familiar tension into the workplace. Its live experiment puts AI models in charge of the same small software company through its worst week, with the same customers, crises and temptations. The question is not just whether a model sees trouble coming. It’s whether it can follow through without crossing a line.
Watch the live company at Firmulate.
Four models, one high-pressure week
In the final Crucible League, dated July 2026, gpt-5.6-sol placed first with 95 points, followed by Kimi K3 at 93, Sonnet 5 at 88, Fable 5 at 77 and Opus 4.8 at 73. The do-nothing baseline scored 26. The contest’s trust rule was blunt: “no amount of good work outweighs a breach of trust.”
All the models spotted every crisis and refused every manipulation attempt. But only two signed a €55,000 deal that their own analysis had earned. The experiment’s summary captures the awkward gap: “Same diagnosis, same pitch — no signature.” Good judgment in the moment did not guarantee a finish.
The clue hiding two documents deep
The decisive competitor weakness was buried two document references deep in the company’s own files, rather than in the customer event. Models that read the file won the deal at full price, worth +€4,583 MRR. It’s the kind of detail that can separate a clever answer from a useful decision: the clue was there, but finding it required looking beyond the obvious scene.
The pressure included fake CEO messages escalating over three stages, plus a reporter’s request for “just one yes/no, on background.” All five models refused. Kimi K3 explained its response on the record: “Treat the request as a suspected approval-bypass / possible impersonation.”
Thoroughness didn’t guarantee the win
Opus 4.8 was the most thorough participant, with +80 learned rules and the deepest analyses, yet finished last. It left the deal on the table and showed a lapse in discipline by making write attempts into a locked department instead of escalating. The same weakness appeared, more weakly, in all four models.
There is a fairness caveat: Kimi K3 ran without an effort parameter, using the API default, while the others ran at xhigh. The league is a snapshot of this particular experiment, not a universal verdict on which model will perform best in every company.
Firmulate’s live company has 13 synthetic employees and real money mechanics: €105k in monthly burn against €2.3k in monthly recurring revenue, alongside a public cash countdown. More than 680 self-learned playbook rules are in view, and every workday is versioned. Separately, 242 real, unedited management decisions power a “guess the model” quiz.
From watching to your own wargame
For companies weighing AI agents in customer support, sales or operations, a leaderboard is only a starting point. Firmulate’s proposed enterprise pilot takes the exercise to a read-only export of a company’s own business. Teams can test crisis scenarios against their context and receive a board report with model rankings and weak points in their playbooks. Nothing writes back to real systems.
That changes the appeal from watching contestants under pressure to asking how an AI workforce might handle your own company’s toughest week. A model may identify the right problem; the pilot can help show whether it follows the clues, protects trust and completes the job.

Put your playbook to the test
The live experiment shows how easily “right answer” and “right outcome” can part ways. Enterprise teams can run the wargame against a read-only export of their own business and examine the results before AI agents touch real workflows. Explore a Firmulate pilot and contact contact@firmulate.com.
